SERVICE · IMPLEMENTATION FROM SCRATCH

New store implementation for companies going online.

A greenfield implementation is a completely different craft than a migration — there's no technical debt, no legacy SEO to save, but there's pressure on time-to-market and first sale. We specialize in mid-market implementations with planned annual revenue of €1–10M.

Five implementation phases, that guarantee a successful launch.

A greenfield implementation has a clear sequence — from business strategy, through design and development, to launch and first customers. Each phase ends with a milestone accepted by the client's business owner, not just the IT team.

01

Business strategy and discovery

Week 1–2 · 2 weeks

Workshops with the business owner covering target audience, value proposition, pricing strategy, the logistics model, and platform selection. The output is a business case with a 12-month KPI forecast.

02

UX/UI design and architecture

Week 3–6 · 4 weeks

Wireframes and UX research, the design system, key screens (homepage, listing, PDP, checkout), and prototype UX testing. Technical architecture and stack selection. Management sign-off before development begins.

03

Development in 2-week sprints

Week 7–22 · 4–8 sprints

Iterative development with a review every two weeks. A demo of the working part of the store after every sprint. The client watches the product grow in real time. Every change is tracked in the Gorilla Panel.

04

Pre-launch and testing

Week 22–24 · 2 weeks

Regression testing, full purchase-flow QA, load testing, a security audit, an SEO audit, and content seeding with the product catalog. Soft launch with test customers.

05

Launch and first 90 days

Week 24+ · 90 days post-launch

Hard launch with 24/7 monitoring for the first 72 hours. 90 days of post-launch monitoring included in the price — tracking conversions, making the first optimizations based on real data, and fixing minor issues.

Four platforms for different business scales.

Platform choice is a strategic 5–7 year decision, not a technology one. In the free business audit we help decide which platform best fits your business model, growth ambitions and your team's internal capabilities.

Implementation questions we hear most often.

How do I choose between Sylius, Shopify Plus, and PrestaShop?

+
The simplest answer: Sylius for B2B and stores with a catalog of 10k+ SKUs that need custom business logic. Shopify Plus for D2C brands planning global expansion within 12-24 months. PrestaShop for B2C businesses with 1-10 million PLN in revenue and a limited starting budget. In the free business audit, we help you decide based on your business's actual numbers, not general preferences.

What does it really cost to launch a store from scratch?

+
Implementing the platform itself is 40-300 thousand PLN fixed-price, depending on your choice. Plus the costs agencies tend to leave out: Shopify Plus licensing at 2,200 USD/month, Sylius/PrestaShop hosting at 800-3,000 PLN/month, domain, SSL certificates, product content and photography, and paid acquisition for the first 90 days. The realistic budget for a mid-market store launch is typically 200-500 thousand PLN in the first year, including licensing and marketing.

Can the platform be changed mid-implementation?

+
Technically, yes — but strategically it's not worth it. Any platform change mid-project sets it back 4-6 weeks and raises the cost by 30-50%. That's why the first phase (strategy and discovery) matters so much — the platform decision is made at the end of the two-week workshop, once management is fully confident in the choice. We don't start development without a signed-off platform decision.

Do you also handle the store's design and content?

+
Yes — UX/UI design for the key screens (homepage, listing, PDP, checkout) is included in the implementation price. A broader design scope (more pages, custom illustrations, photography) is a separate project module. Text content (product descriptions, marketing copy) is typically handled by the client, or we bring in external copywriters. Visual content (product photography) is handled by an external product photographer.

What happens after implementation — are we left without support?

+
After the 90-day post-launch monitoring period (included in the implementation price), we move to ongoing support under one of two models — SLA & Help Desk (from 950 PLN/month) or Growth Retainer (from 12,000 PLN/month). 95% of our implementation clients continue with us under one of these models for 3+ years. It's also possible to end the engagement after launch and move to external support.

Your implementation starts with a business audit.

A free business audit is a 2-hour workshop with a Gorilla Commerce business strategist, in which we define your target audience, business model, and growth ambitions, and recommend the optimal platform. After the workshop, you receive a concrete implementation proposal with platform, scope, timeline, and pricing.
